A solo builder ditched outreach SaaS and built n8n instead

One indie builder got tired of paying for outreach platform subscriptions and built their own replacement. The project started as an internal tool for their own venture, Crestline Ops, and grew into something they’re now considering offering to other businesses.

️ The Stack

  • n8n for workflow automation
  • Google Sheets as the control panel and database
  • OpenAI for lead research and email drafting
  • SMTP inbox rotation for sending across multiple warmed inboxes with cooldown rules
  • IMAP monitoring for tracking replies

What It Actually Does

The system finds potential companies in specific markets or regions, does basic research on each one, then drafts personalised plain text emails. It sends through multiple inboxes, logs every send and reply in Google Sheets with sequence stage tracking, stops outreach automatically when a prospect replies, and fires a notification when a real reply lands.

The builder describes it as behaving like a small outbound marketing assistant.

The Operator Angle

If you’re running outbound for a SaaS, an agency, or a local service business and your current platform bill is annoying you, this is a reasonable DIY template. The components are all open or low-cost. n8n has a self-hosted free tier. Google Sheets is free. The main variable costs are OpenAI API usage and your SMTP setup.

The builder is now considering offering the system as a done-for-you service in four forms: full outbound system setup, lead research plus AI email drafting, cold outreach infrastructure, or a fully managed outbound engine. Everything is configured around the client’s industry and target company profile.
