AI marketing costs in 2026: what you’ll actually spend

There is no single answer to what AI marketing costs. There are three completely different price tiers, and the one you land in depends almost entirely on how much of the thinking you are willing to do yourself versus pay someone else to handle.

The range runs from £20 a month for a DIY stack of off-the-shelf tools to £80,000 for a full custom build with an agency behind it. But according to consultant Lilach Bullock, who has worked with businesses from two-person consultancies to 60-person manufacturing firms, the number that matters most is not the software price. It is the 15 to 20 hours a month someone on your team needs to spend making it work. Most businesses overspend on tools and underspend on the person who runs them.

Tier 2: Consultant or Agency-Led Implementation

This is where most businesses with 10 to 100 staff end up. UK rates for an AI marketing consultant sit at £150 to £300 an hour, or £1,500 to £8,000 a month on retainer depending on scope. A typical retainer covers:

  • Auditing your current marketing workflow and identifying where AI saves time versus where it adds risk
  • Setting up and training your team on two or three tools, not fifteen
  • Building prompt libraries and content workflows tied to your specific brand voice
  • Connecting AI tools to your CRM so leads and content stop living in separate silos

Geography, sector complexity, and whether you need hands-on training or just a strategy document all move the price by thousands.

Tier 3: Full Custom Builds

This is the £15,000 to £80,000 range. It is for businesses integrating AI into the core of how marketing operates, not bolting a chatbot onto a website. Examples include: a custom-trained content model built on three years of blog posts and sales calls, AI-driven lead scoring wired into a CRM, and automated reporting that pulls from six data sources into one dashboard.

One B2B SaaS company Bullock references spent £42,000 over four months on exactly this. The agency charged £28,000 for the build and integration, plus £3,500 a month ongoing to monitor and retrain the model as product messaging changed. Eighteen months in, the company reported a 60 percent reduction in content production time. It took nine months before that saving showed up in the numbers, not the four to six weeks the sales deck had promised.

A 40-person B2B software company had already spent £28,000 with an agency rolling out an AI content system over 14 weeks: new CMS, AI writing tool integration, automated social scheduling. The tools worked fine.

The problem was that nobody owned the workflow. The content team assumed the AI tool would flag anything off-brand. The brand team assumed the content team was checking every output manually. Three months in, the company had published blog posts containing AI-generated statistics that were simply wrong. No one had been assigned as the final check before publish.

None of these figures include the salary or time of whoever runs this day to day. Add that line item before presenting any budget internally. According to Bullock, it is the cost that gets forgotten most often, and the one that quietly blows the plan up three months in.

The Part Nobody Puts in the Pricing Table

A £20 ChatGPT subscription and a £59 SEO tool can replace a chunk of what agencies used to charge £3,000 a month for. But AI marketing content still gets facts wrong, still writes with a flatness that customers notice, and still needs someone with real sector knowledge deciding what is good enough to publish.

If you approve £15,000 for an AI tool rollout and zero budget for the 8 hours a week someone now needs to review its output, you have not budgeted for AI marketing. You have budgeted for a subscription nobody checks.
